Where Did Your Members Go?

How to Bring Lapsed Members Back — and Keep Them

Playbook winback lapsed members

Three steps, before you write anything

Most win-back campaigns fail on segmentation, not on copy. One message to everyone is the single most common reason these campaigns disappoint.

Step 1

Agree what “lapsed” means

Finance, membership and communications often use three different definitions. Settle it in writing before anyone builds a list.

Step 2

Sort them into five groups

An expired card is not a resignation. Each group left for a different reason and needs a different message.

Step 3

Move faster than you think you need to

Someone who lapsed six weeks ago still thinks of themselves as a member. Two years on, they’ve reorganised their identity around not being one.

What’s inside.

Ten pages you can work through as a team — including seven emails you can send this week.

  • The five-segment model – How to identify each group from data you already have, and what each one needs to hear.
  • When win-back works – What is still true at six weeks, six months and eighteen months, and what to do in each window.
  • Seven ready-to-adapt emails – Full subject lines and body copy for sequences A to D, with a note on why each one is written that way.
  • Five sequences, A to E – Including the one deliberately left without a template, and why.
  • Channel guide – When phone, SMS, post or a local branch beats email, and what each one costs you in goodwill.
  • What to measure – Six metrics tracked per segment, including the one almost nobody tracks: whether returners are still there twelve months later.
  • Six drift signals – How to spot members who are leaving before they go, usually months ahead.
  • Planner and GDPR checklist – A one-page campaign planner, plus the five questions to settle with your data-protection lead before the first send.

Why run it this way.

Lapsed members are the warmest audience you have. They found you once, decided you were worth paying for, and completed a sign-up. Everything that makes acquisition expensive has already been done.

Stop paying twice for the same member

Whatever a new member costs you to recruit, a returning one costs a fraction of it.

Say the right thing to the right group

A heartfelt “we miss you” to someone whose card expired is faintly absurd — and a renewal offer to someone with an unresolved complaint confirms what they already think.

Catch them before they go

The same data that identifies lapsed members identifies the ones who are drifting, while it still costs nothing to keep them.
